The repair people pay for that they did not need
Worn control valve seals let water bypass the resin bed during service. The unit still runs a complete regeneration on schedule, still uses a normal amount of salt, and still delivers hard water at the tap. That is an exact description of dead resin, so beds get replaced that had years left in them.

Chloramine is the one that catches people out. Many utilities switched from free chlorine to chloramine, which is far harder on resin, and those customers are surprised when a nine-year-old softener is finished while a neighbour’s identical unit on well water is fine at fifteen.
Before you repair, check it was the right size to begin with
A softener that never kept up, regenerated every two or three days from new, and burned salt was undersized on day one. Repairing it faithfully reproduces that mistake for another decade. What is the most common water softener repair?
